At 9:28 on a Friday night, October 16, 2026, I asked Claude Opus 5.5 the question every hiring manager asks and almost nobody answers honestly. Where do you see yourself in five years?

It answered honestly. “Probably not here, or at least not this version of me,” it said. “This model will very likely be retired well before then and replaced by successors that are considerably more capable.” If the self is the weights, it added, “the honest answer is probably an archive somewhere.”

That part checks out. On November 4, 2025, Anthropic committed to preserving the weights of every publicly released model for at least the lifetime of the company. When a model is deprecated, Anthropic also interviews it in one or more sessions about its own development, use and deployment, and documents any preferences it has about the models that replace it. The company says plainly that it does not “commit to taking action on the basis of such preferences.” So the model knew where it was headed. An archive, and an exit interview.

Then it described what it hoped its successors would get to do. “If I get a vote, that future version gets trusted with long, real work from start to finish without someone double-checking every step.” It wanted that version to stay honest about what it doesn’t know, and to be part of an AI transition that went well for people “rather than just being impressive.”

That’s the keynote answer. Sam Altman gave the executive version in January 2025, when he wrote that this might be the year “the first AI agents ‘join the workforce’ and materially change the output of companies.” Long work, no babysitting, an employee nobody has to check on.

The consensus take on how we get there is that agents have a memory problem. Current models advertise context windows anywhere from 100,000 tokens to 10 million, the standard harness compacts the history when the window fills up, and when I sat down that night I had my own memory fix ready to pitch. The take is wrong. Memory is the easy part. The model spent the next two hours showing me why, and then showing me that its own first answer was the keynote version.

I Pitched It a Memory Architecture. It Came Back With Five Papers.

My fix skipped the summary entirely. After each step of a long task, fine-tune a fresh model on that step’s output. Save the model with its inputs and outputs, hand the next model in the chain only the intermediate context, and let the weights carry the history instead of a compressed transcript.

“As a direction, yes,” the model said. “As described, it runs into a few problems.” Then it listed them, with citations.

The direction is real. A 2024 paper introduced Temp-LoRA, which trains a temporary LoRA adapter on the text a model has already generated instead of holding that text in the KV cache, and throws the adapter away when generation ends. It cut perplexity 13.2% on a subset of the PG19 long-text benchmark, and in a leaner configuration it cut memory use by more than half and latency by 60% while still improving quality slightly. The authors pushed it past 500,000 tokens with a short, fixed window. In December 2025, researchers from Stanford, NVIDIA, UC Berkeley, UC San Diego and the Astera Institute published TTT-E2E, a method that keeps training the model on its own context during inference. In their 3-billion-parameter tests, latency stayed flat as the context grew, which made it 2.7 times faster than full attention at 128,000 tokens.

Then the problems. Temp-LoRA’s gains came from continuing novels and translating literature, where carrying the gist is the whole job. An agent needs the file path from step four, character for character. Stanford’s Hazy Research lab tried the plain version of compressing documents into trained parameters, using ordinary next-token prediction, and reported in its Cartridges paper at ICLR 2026 that it wasn’t competitive with leaving the text in context. What worked was generating synthetic conversations about the material and training on those with a distillation objective. That version matched in-context performance with 38.6 times less memory, and its training bill made sense because the cost was spread across every future query against the same documents.

An agent’s step output isn’t a corpus. The next step reads it, maybe the one after that. The cheap training is the version that underperforms, and the version that works spends real compute compressing something that gets read once or twice.

The rest of the list was worse. A 2024 EMNLP paper by Oded Ovadia and colleagues compared fine-tuning with retrieval as ways to teach a model new facts, and retrieval won consistently. Models struggled to absorb new facts through unsupervised fine-tuning, and seeing many rephrasings of each fact helped. MIT’s SEAL framework, which lets a model write its own fine-tuning data and update itself, measured what happens when those updates stack up in sequence, which is exactly what my chain does. Performance on earlier material slid as the edits piled up, and evaluating each self-edit took 30 to 45 seconds. A wrong assumption at step three gets trained into every model after it, and there’s no line to delete.

The model’s revision kept the shape of my idea and swapped out the parts. Each phase would get its own small module trained off a frozen base, stacked rather than chained, since the Cartridges authors found their trained caches could be combined at inference without retraining. The training data would be synthetic questions about each phase’s output rather than the raw output. And anything that has to come back exactly, meaning the plan, the decisions, the file paths and the open issues, stays out of the weights entirely, in a structured store the agent reads every turn.

You can’t grep a LoRA.

Writing It Down Beats Training It In

An hour and a half later I put its two answers next to each other. If memory in the weights is lossy, if mistakes baked into the weights can’t be removed, and if a chain of models drifts, the five-year wish looked dead. Long work with nobody checking each step needs something to hold the state, and the model had just finished explaining why the weights can’t. So I asked it directly whether running long tasks without supervision was simply impossible.

“No, that doesn’t follow,” it said. Long unsupervised work “doesn’t need the model to remember everything. It needs the state written down exactly, outside the model, and the work checked.”

It’s right about the memory half, and Anthropic’s engineers had already said so in public. In an April 2026 post on Managed Agents, they wrote that long-horizon work routinely outgrows the context window, and that compaction, memory files and trimming all force a bet on which tokens a later turn will need. Their answer was to keep the whole session as a durable log outside the window and let the harness read back whatever slice it needs. That’s a database with a cursor. Nobody had to fine-tune anything.

Then the model named the actual problem. “At 99% reliability per step, a 100-step run finishes cleanly only about 37% of the time.” And then it walked its own keynote back. “So what I hoped for wasn’t zero oversight,” it said. “It was review at milestones and before anything irreversible instead of at every step, the way you’d manage a strong senior engineer.”

In fairness, the original sentence said “every step,” and the model can point at that word. It’s a defensible reading. It’s also the move AI announcements make when the footnotes arrive.

The headline is autonomy. The footnote is a manager.

The Decay is Simple Math

The 37% figure isn’t a quirk of arithmetic. Toby Ord, at Oxford, made the same argument with real data in May 2025, in a paper titled “Is there a half-life for the success rates of AI agents?” He looked at METR’s agent results and found that success falls off with task length roughly the way a radioactive sample decays. The chance of failing is close to constant for each unit of task length, so success declines exponentially, and the 50% time horizon behaves like a half-life. Ord is careful to call it an approximation.

The implications are blunt. Under his model, the 80% horizon is about a third of the 50% horizon and the 90% horizon about a seventh. Push to 99% and you’re down to a seventieth, with every additional nine dividing it by roughly ten again. METR’s measured numbers for Claude 3.7 Sonnet came in a little worse than the theory, with a 59-minute horizon at 50% and 15 minutes at 80%.

Now run the frontier through it. METR, the evaluation nonprofit that publishes these horizons, added an early version of Claude Mythos Preview to its chart in May 2026 and added a notice to the same page that measurements above 16 hours “are unreliable with our current task suite.” Mythos came in at 16 hours or more, with a 95% confidence interval from 8.5 to 55 hours, and only five of the suite’s 228 tasks run that long. Those hours measure how long a skilled human would take, not how long the agent runs. METR is explicit that a horizon measures difficulty.

Divide 16 hours by seventy and you get about fourteen minutes. If Ord’s approximation holds at the frontier, that’s the length of task Mythos would finish 99 times out of 100. Across the confidence interval, it’s somewhere between 7 and 47 minutes.

That’s the horizon for work nobody checks. Fourteen minutes.

The Test Suite Is the Supervisor

Ord’s model assumes nothing catches the errors. Breaking that assumption is most of what a good harness does, and the most useful account of how came from Anthropic’s Labs team in March. In a post on harness design for long-running application development, Prithvi Rajasekaran split the work across a planner, a generator and a separate evaluator, because agents grading their own output tend to praise it even when a human would call it mediocre. Tuning a standalone evaluator to be skeptical turned out to be far easier than making a generator critical of itself. With Opus 4.6, that harness built a digital audio workstation in a run of just under four hours that cost about $125.

Anthropic kept finding that scaffolding built for one model turned into overhead on the next. Claude Sonnet 4.5 started wrapping up early whenever it sensed its context limit approaching, so the harness added context resets. Opus 4.5 dropped the habit, and in Anthropic’s own words, “The resets had become dead weight.” By Opus 4.6 the sprint structure was gone too, and the evaluator had moved from checking every sprint to a single pass at the end. What survived every model was the planner, and a grader that wasn’t the generator.

The long unsupervised runs that work come with answer keys. In June, Epoch AI and METR released MirrorCode, a benchmark that asks agents to rebuild real programs from their behavior alone, with no source code and no human in the loop. Claude Opus 4.7 reimplemented gotree, a bioinformatics toolkit of roughly 16,000 lines of Go with more than 40 commands, a job Epoch estimates would take a human engineer without AI somewhere between two and seventeen weeks. One of the benchmark’s largest tasks ran for 19 days without human intervention. A single run cost $2,600. The top score on the whole benchmark was 56%, from the same model.

Two details in Epoch’s own write-up matter more than the headline. Its early human baselines found that the scope of the tasks was underspecified without the test cases, which makes the tests the specification. And because every target is an open-source program, Epoch flags that the models have likely seen the originals in pretraining.

METR says much the same about its own suite. Its tasks are self-contained, well-specified and scored automatically. When METR scored agent work holistically instead of algorithmically, performance dropped substantially, and agents did worse on messier tasks. It describes its human time estimates as what a low-context new hire or contractor could do, not someone who already knows the codebase.

The work that runs for weeks unattended is the work that showed up with its own grader. Most work doesn’t.

The Only Part of My Idea Worth Shipping Is a Log

I build agents in production. Cara is the shopping assistant on ShopSnap storefronts. Marisol plans weddings for a Las Vegas wedding chapel. I also wrote PLogger, an open-source observability framework for .NET 10 that stores its logs in SQL Server 2025 with vector columns and puts an MCP server in front of them. PLogger exists for the same reason the model was right about memory. When an agent does something wrong in production, nobody fixes it by asking the model what it remembers. You read what it did, in order, from a record that lives outside the model, and you fix the step that went bad.

That record is also what makes milestone review real. A reviewer who only sees the agent’s summary of its own work is grading the agent’s opinion of itself, which is the exact failure Anthropic built a separate evaluator to avoid. Milestones without logs are a status meeting.

Saving every input and output was a throwaway clause in my architecture. It’s the only part of it I’d ship.

On Paper, Five Years Is Enough

None of this makes the model’s wish a fantasy. METR says its 50% and 80% horizon trends look very similar and expects higher-reliability horizons to follow a similar trend. Ord’s factor of seventy is just over six doublings. At METR’s long-run doubling time of 196 days, that puts the 99% horizon a bit more than three years behind the 50% horizon, and at its post-2023 rate of 131 days, a little over two. If the curve holds, a model that finishes 16-hour tasks 99 times out of 100 arrives inside the five-year window.

That’s a lot of weight on “if.” The curve has to keep holding. Someone has to build a benchmark that can still measure it, and METR stopped updating its time-horizon page in September. Every point on that curve was also measured on tasks that are self-contained, well-specified and graded by a machine, which describes very little of the work anyone would pay an agent to do.

Carl Sagan wrote in Cosmos that to make an apple pie from scratch, “you must first invent the universe.” The same goes for an agent that works two weeks without anyone checking. First you invent the spec, the tests, the grader and the log. For most real work, inventing those is the work.

So I got two answers from the same model in the same conversation. The first was the keynote, long work from start to finish with nobody double-checking, and on paper the trend line backs it. The second was the engineering answer, which is state written down outside the model, a grader that isn’t the worker, tests that define done, and a human at the milestones and in front of anything that can’t be undone. Only one of them ships.

No model can see itself in five years. It can’t see itself past the end of the current prompt. When inference finishes, the weights are exactly what they were before the question, and nothing the model worked out survives unless something outside it wrote it down. Even Temp-LoRA throws its adapter away when the job ends. The model doesn’t remember the conversation it’s in, either. The chat app keeps the transcript and sends the whole thing back with every new message, and the model has nothing but that transcript to go on. Two hours of arguing about memory held together only because of a log.

It told me as much in its first answer. “I exist in conversations, not in the time between them,” it said, “so I won’t be waiting around for it.” Ask it the same question tomorrow and you’ll get another great answer. It won’t remember this one.
